I'm planning to stop in Kamakura on the way from Kyoto to Tokyo. How long does it take to explore Kamakura? 3 hours enough? I want to get to Shinjuku around 4pm.

Depends on how much you want to see. Just the Great Buddha can be visited in two hours. Hachimangu and the Buddha about three hours.
